In recent years, many companies have introduced smart locker systems—for mail, packages, IT equipment, personal deliveries, or as part of modern workplace concepts. The idea was sound: physical deliveries were to become more secure, more flexible, and more digital.

But a new problem is now emerging in many organizations. The equipment is in place. The systems are working. The mechanical components are often still in perfect working order. But the software no longer aligns with the reality of the business.

Sometimes, active development of the original software has ceased. Sometimes, the manufacturer is no longer available, or support no longer responds as required for a critical business process. In other cases, the company has simply evolved: what started as a simple parcel locker system is suddenly expected to become a platform for mail, IT distribution, peer-to-peer transfers, keys, the vehicle fleet, facility processes, or internal logistics.

This quickly raises the question: Does the entire locker system need to be replaced?

In many cases, our answer is: No. Not necessarily.

After all, it’s often not the cabinet that’s the problem, but the software.

Many smart locker projects were originally conceived on a very narrow scale—a specific problem, a single system, or a single use case. For example:

  • Package Pickup for Employees
  • Mail Distribution to Departments
  • Personal Lockers in the Desk-Sharing Concept
  • Easy Dispensing of Items
  • A special process for a specific department

This often works well at first. But over time, the demands increase.

The mailroom wants to keep track of shipments. The IT department wants to issue and collect laptops, smartphones, and accessories asynchronously. Facility Management wants to manage keys and equipment. HR is considering onboarding processes. Employees want to securely transfer items to one another. And the company expects transparency, reporting, role-based access, SSO, multi-tenant capability, notifications, and a reliable track-and-trace system.

This is exactly where many existing systems reach their limits. Not because the components are poor. Not because the mechanics are unusable. But because the software was built solely for the original use case.

This is particularly relevant in modern work environments. Hybrid work, desk sharing, and flexible office structures significantly increase friction in physical handoffs. The fixed desk, as a natural storage and handoff point, is no longer available. This makes a smart, transactional infrastructure more important—especially for mail, IT, keys, and peer-to-peer processes.

A locker system essentially consists of two levels.

The first level is the physical infrastructure: cabinet body, doors, compartments, locks, cabling, installation environment, and integration into furniture.

The second layer is the intelligent infrastructure: software, controllers, user interface, user management, permissions, notifications, interfaces, logging, reporting, and process logic.

In traditional projects, both levels are often considered together. When the software is no longer suitable, the conversation automatically turns to a new system. From our perspective, this is often too short-sighted.

After all, if the existing cabinet system is mechanically sound, the compartments are of a suitable size, and the electrical controls can be technically integrated, then a complete replacement is not always necessary.

In that case, the better question is: Can the existing system be made NetLocker-compatible?

That’s exactly what NetLocker Retrofit is all about.

NetLocker Retrofit means that an existing locker system is inspected for technical suitability and—if suitable—continues to operate using new NetLocker technology and NetLocker software.

The core of the existing cabinet system will be preserved. The cabinet body will remain. The compartments will remain. The existing installation layout will remain. The investment in furniture, space, and hardware will be protected.

The smart panel is being modernized. Typically, this means that the existing control unit is replaced or technically rebuilt. Often, a new door or front panel is manufactured for the equipment compartment that fits exactly into the existing housing. The NetLocker components—touch display, identification system, barcode scanner, and the necessary controls—are integrated into this new equipment front panel.

The NetLocker control system will then be installed in the existing technical room. The existing locks will be inspected and—depending on the technical situation—connected to new controllers. This will allow the system to be controlled via the NetLocker software in the future.

The result: An existing locker system is transformed into a modern handoff platform.

Or, to put it more succinctly: The system stays the same. The software is being redesigned.

A retrofit is particularly worthwhile if one or more of the following situations apply.

The company already has a smart locker system, but is no longer satisfied with the software. Perhaps it’s cumbersome to use, the interface is outdated, or the range of features is too limited. Perhaps it lacks role models, interfaces, notifications, reports, or clear records.

Another common scenario: The software is no longer actively maintained. This can become a problem, especially with solutions that have evolved over the years or come from smaller, specialized providers. A locker system is often more critical in day-to-day operations than one might initially think. When mail, IT equipment, keys, or sensitive documents are handled through it, you need a system that receives long-term maintenance, updates, and support.

Changing use cases are also a major driver. Many systems were originally purchased for a single process. Today, however, they are expected to do much more. A package locker is becoming a workplace hub. A mailroom system is becoming a platform for internal logistics. A static compartment design is evolving into a dynamic handoff system.

And finally, there’s the economic perspective: A complete new purchase doesn’t just involve the cost of new hardware. It also entails dismantling, disposal, structural modifications, project costs, internal coordination, potential service interruptions, and the costs associated with reimplementation.

If the existing system is technically suitable, a retrofit can therefore be a very attractive alternative.

1. Protect Existing Investments

A locker system is not just a piece of technology. It is often an integral part of the building’s structure, interior design, and operational organization. It was planned, procured, installed, accepted, and integrated into processes.

A complete replacement means writing off part of this investment—even though the hardware would still be usable. A retrofit protects this investment. The existing system is not discarded but rather upgraded. The company continues to use what it already has and makes targeted investments where the actual bottleneck lies: in software, control systems, and process capability.

2. A fraction of the cost compared to buying new

A new smart locker system involves costs for locker construction, electronics, delivery, installation, project management, commissioning, and software.

With a retrofit, a significant portion of these costs is eliminated because the cabinet structure is already in place. Of course, every retrofit project is unique. The technical assessment is crucial. Not every system is suitable, and not every lock or wiring configuration can be economically incorporated. But when the conditions are right, the cost difference compared to a complete new installation is often substantial. The reason is simple: not everything is replaced. Instead, the system is modernized in a targeted manner.

3. Less construction work, less disruption to operations

Completely replacing a locker system is often a major project. The existing system must be dismantled, disposed of, and replaced. Depending on the installation situation, factors such as the floor, walls, furniture, fire safety, power supply, and network must be taken into account again.

In many cases, the existing structure can remain in place during a retrofit. The work focuses on the technical compartment, control panel, controller, cabling, and commissioning. This not only reduces the effort required but also minimizes disruption to ongoing operations. This is a significant advantage, particularly in existing buildings, corporate headquarters, campus settings, or sensitive operational areas.

4. More sustainable than replacement and disposal

Retrofitting isn’t just economically sound—it also conserves resources. An existing locker system consists of metal, wood, electronics, locks, wiring, hardware, and, in some cases, custom-made components. Replacing the entire system generates waste—even though large parts of the system are still functional.

With a retrofit, the mechanical structure remains intact. Only the components necessary for the new function are replaced. This saves materials, avoids unnecessary disposal, and extends the service life of existing infrastructure. In an era of ESG, sustainability reports, and resource-efficient procurement, this is more than just a minor consideration. It is a strong argument for facility management, procurement, and corporate leadership.

5. The facility is being converted from a compartment into a platform

Many older smart locker systems are designed around individual compartments: A compartment is occupied, a user picks something up, and the process is complete. Modern workplace processes are more complex. Today, the focus is on:

  • Mail and Packages
  • IT Deployment and IT Return
  • Onboarding and Offboarding
  • Peer-to-Peer Transfers
  • Key Management
  • Fleet Management Processes
  • Facility and Service Transfers
  • External Service Providers
  • Internal Logistics
  • Temporary Permissions
  • Traceability and Reporting

6. Dynamic usage instead of static business logic

A key difference in modern smart locker software lies in its dynamic usage. Many older systems rely on static lockers: Person A has locker 12, Department B has locker 28, and Division C has locker 34. While this may sound simple at first, it quickly leads to poor utilization.

After all, not everyone receives mail every day. Not every department needs its own compartment on a permanent basis. Not every process requires the same amount of space. Dynamic compartment assignment means that the system selects the appropriate compartment for the specific task. A small compartment for a letter. A larger compartment for a package. An empty compartment for an IT handoff. A temporarily available compartment for a peer-to-peer handoff. This results in significantly better utilization of the available compartment capacity. The system doesn’t need to be larger; it just needs to be controlled more intelligently.

7. Greater Transparency and Traceability

When it comes to physical transfers, the same question always arises: Who transferred, stored, opened, or picked up what, and when?

With simple systems, this question is often not adequately addressed. This is not a problem as long as only non-critical items are involved. However, it becomes relevant as soon as sensitive documents, IT equipment, keys, ID cards, confidential records, or valuable items are involved. NetLocker documents key activities, thereby creating a traceable process chain. It is precisely this “track-and-trace” concept that distinguishes a simple specialized system from a transactional handoff platform. This is a significant advantage, particularly in organizations with compliance requirements, data protection regulations, internal audits, or security-related transfers.

8. Better integration into the IT landscape

Many older systems are standalone solutions. They function on their own but are only partially integrated into the company’s IT infrastructure. Modern requirements are different.

Users should not be maintained in duplicate. Permissions should be derived from existing master data. Login should be possible via corporate identities or SSO. Employee ID cards should be used. Notifications should be sent automatically. Web access should be possible without installing local software. The technical description covers, among other things, browser access, SSO options, integration of existing corporate ID cards, and communication between the server and the locker system. This is particularly important for retrofit projects: The physical system continues to be used, but the software is upgraded to a modern operating and integration architecture.

9. Should be reviewed from a financial and tax perspective

Retrofitting can also be attractive from a business perspective. Many older systems have already been fully or largely depreciated on the balance sheet. However, they still have value from a technical and operational standpoint. Retrofitting enhances the functionality of this existing asset without necessarily requiring the purchase of a completely new system.

Depending on the country, accounting practices, contract terms, and the specific measure, retrofitting may be treated differently for tax purposes. In Germany, when it comes to modernization and repairs, a distinction must generally be made between maintenance expenses and subsequent acquisition or production costs; recent expert articles and Federal Ministry of Finance (BMF) guidelines show that this distinction is crucial on a case-by-case basis. For companies, this means: A retrofit should be thoroughly reviewed not only from a technical perspective but also from a business perspective. In many cases, it can be a complex question whether the measure should be classified as a repair, modernization, maintenance expense, or subsequent investment. This should always be coordinated with tax advisors and the accounting department.

The economic appeal remains: An existing facility gains new functionality, new processes, and a new lease on life.

A retrofit doesn’t start with a screwdriver, but with a technical inspection.

First, the existing system is analyzed. This includes the manufacturer, construction method, compartment layout, lock type, cabling, existing control system, power supply, network, equipment compartment, mechanical accessibility, and installation configuration.

Next, we’ll determine which parts can be retained and which need to be replaced. Of particular importance here are the interfaces with the locks and the question of how the NetLocker control system can be seamlessly integrated into the existing equipment cabinet.

The next step is to develop a technical design. Often, a new door or front panel is designed for the equipment compartment. This houses the new control unit: display, identification system, barcode scanner, and, if necessary, other components.

Next comes implementation: a new technical front end, new controllers, new wiring for the locks, installation of the NetLocker software, configuration of the processes, testing, training, and commissioning.

The process can be described in simple terms as follows:

  1. Inspect the existing system —mechanical components, locks, wiring, the equipment compartment, and the installation conditions are analyzed.
  2. Develop a retrofit plan – This involves determining which components will be reused and which will be replaced.
  3. Replace the control unit – The existing equipment front panel is replaced with a new front panel or equipment compartment door featuring NetLocker components.
  4. Integrate the Control System – The locks are connected to new controllers and linked to the NetLocker software.
  5. Configure Processes – Set up processes for mail, IT, peer-to-peer, keys, the vehicle fleet, or other use cases.
  6. Testing and Commissioning – The system is transitioned to live operation from a technical, functional, and organizational standpoint.

Not every system is automatically suitable for a retrofit. That is why an honest technical assessment is important. Key factors include:

  • Can the existing locks be controlled?
  • Is the cabling accessible and can it be documented?
  • Is there a practical technology class?
  • Can a new control unit be integrated mechanically without any issues?
  • Is there enough space for controllers and network equipment?
  • Are the power supply and network connection suitable?
  • Can safety requirements be met?
  • Is the equipment in a condition that justifies its continued use?
  • Are the standard sizes and capacity suitable for future processes?

This assessment is important because retrofitting is not a one-size-fits-all solution. It is a technical modernization concept that is particularly effective when the existing cabinet hardware is in good condition and the actual weak point lies in the software and control system.

The greatest added value is created when the existing system doesn’t just “keep running,” but takes on new tasks.

After the retrofit, a former package locker system can become the central pickup point for internal mail. Employees are automatically notified, can pick up mail at any time, and the mailroom receives accurate documentation.

The IT department can issue and collect devices without having to coordinate appointments. A new laptop, a replacement device, accessories, or a defective smartphone can be provided or returned through the system.

Employees can pass items back and forth among themselves, even if they aren’t in the office at the same time. This is particularly relevant in hybrid work models.

Facility management can provide keys, ID cards, tools, or other resources in a controlled manner. Fleet managers can issue and collect vehicle keys in a traceable manner.

This turns the facility into a physical handoff hub within the building.

In many companies, the “New Work” concept was primarily thought of in terms of workspace: fewer assigned workstations, more flexibility, better collaboration spaces, working from home, and desk sharing.

That makes sense. But it doesn’t automatically resolve the operational handover processes.

On the contrary: When employees no longer sit at the same desk every day, friction losses associated with physical hand-offs increase. The traditional desk as a drop-off point is disappearing. The reception desk becomes a temporary storage area. The mailroom searches for recipients. IT coordinates schedules. Employees walk to central pickup points or check to see if anything has arrived.

Our analysis of Office workflow transactions examined precisely this operational blind spot: While flexible work models reduce certain space-related costs, they can generate new process costs without a smart infrastructure. Smart transactional lockers act as an asynchronous buffer between the sender and the recipient.

Retrofitting is therefore more than just a technical measure. It is a way to adapt existing infrastructure to the realities of modern work.

Retrofitting isn’t always the best solution.

If the existing system is mechanically worn out, the dimensions no longer fit, the locks cannot be integrated cost-effectively, or the site is being redesigned anyway, it may make more sense to install a new system.

Even if a company requires significantly different capacities, prefers different materials, or is pursuing a completely new architectural concept, building a new facility may be the better decision.

That’s why the first question isn’t: Retrofit or new purchase?

A better question is: Which parts of the existing system still have long-term value—and where is the actual bottleneck?

If the bottleneck is in the software, retrofitting should be seriously considered.

Many existing smart locker systems have more potential than is apparent at first glance.

They are in the right location. They are structurally integrated. The compartments are in place. The users are familiar with the system. The investment has been made.

Often, all that’s missing is a modern software platform that meets today’s requirements.
